The setup

One persona. Built once. Posted every day.

Eden Brooks is a 27-year-old fitness coach in the wellness + supplements niche. She doesn't exist. We built her once: five reference photos, a tuned voice profile, a 40-entry hook bank, a 7-day content pillar rotation (struggle / education / lifestyle / convert). Then the pipeline ran her daily.

Every video takes ~3 minutes to generate. AI picks the day's hook from the bank, writes the script aligned to the pillar, generates the still image with Eden's locked face, lip-syncs the voice to the visual. A quality gate scores the result against four dimensions and only the passing ones ship. The rest get re-rolled or dropped.

Then it auto-posts to her Instagram and her YouTube Shorts channel. The operator (Himanshu) checks the dashboard in the morning to see what landed. That's the whole workflow.

The operator question

One operator. Daily output.

Eden's entire production runs end-to-end in roughly three minutes per finished reel that's idea generation, captioning, image rendering, lip-synced video, the quality gate, captioning + hashtags, and the auto-publish handoff. A single operator briefed the persona once, and 53 reels shipped on schedule from there.

For comparison: a real UGC creator at the bottom of the market takes 2 weeks of back-and-forth between brief and finished video. Eden runs continuously, with the same face every time, with no calendar gaps, with no creator availability windows to negotiate around. That's the operator delta.

The honest part

What we got wrong.

The IG container hang

Three weeks in, Instagram stopped processing Eden's uploads. They'd queue forever and never publish. Root cause turned out to be the metadata-strip step producing moov-at-end mp4 files. Meta's preprocessor needs moov at the front. Fixed with -movflags +faststart in ffmpeg. Six posts were lost to that bug before we caught it.

The YouTube refresh-token expiry

Google's OAuth app is in Testing mode, which silently expires refresh tokens every 7 days regardless of activity. We kept missing posts on the days after each weekly expiry. Either re-auth weekly until the Production verification process finishes (4-6 weeks), or eat the gap. Documented; not solved at the product level yet.

Engagement rate inflated by small sample

4.63% engagement on a 3,070-view base is high but not robust at this volume. The number we care about long-term is engagement rate at 50K+ cumulative views per persona. Eden's not there yet. The case-study claim is real but the math is fragile.
